Practical tools for recognizing change, connecting it to the right expertise, creating shared awareness, preserving learning, and acting before the decision window closes.
Applying SCALE™
SCALE™ is a benchmark for examining whether people can move from an initial indication of change to informed judgment and timely action.
These tools help readers apply that benchmark to a process, operating structure, AI deployment, framework, architecture, model, agent, strategic initiative, or consequential decision.
They are not forms to complete and declare finished. They are designed to expose where organizational capability may be missing, weakening, or taking longer than the remaining decision window permits.
Start Here: The SCALE™ Quick Diagnostic
Choose one unexpected event, near miss, failed initiative, recurring exception, or material surprise.
- What changed, and who first recognized it?
- Did the observation reach people with the expertise, context, and authority needed to comprehend its meaning?
- Who else needed to recognize the possibility or its implications?
- What prior experience, decision record, or organizational learning informed the response?
- Could an accountable person act, pause, redirect, contain, or stop the process while action could still matter?
The weakest capability often determines the outcome.
The Five SCALE™ Capability Tools
Signal Review
Examine what changed, what differed from normal, which observation was dismissed, and which assumption made the signal appear insignificant.
Connection Map
Trace whether an uncertain observation can reach the people with the expertise, context, relationships, and authority required to comprehend it within the available response window.
Awareness Review
Examine whether separate observations and their implications become visible beyond the location, function, process, or person where they first appeared.
Learning RecordLearning Record
Preserve what was decided, why it was decided, which alternatives were considered, what dissent existed, what was learned, and what would justify deciding differently later.
Execute Readiness Review
Identify the accountable owner, available authority, decision boundaries, response options, required resources, and conditions under which someone may pause, redirect, contain, or stop the process.
Decision-Window and Judgment Tools
Decision Window Worksheet
Identify when meaningful action first became possible, when the opportunity became visible, how much response time remained, and when prevention, containment, redirection, or preparation would no longer be practical.
Judgment and Action Record
Document the evidence available, possible explanations, unresolved uncertainty, expert disagreement, chosen action, decision owner, and conditions that should trigger reconsideration.
AI Time Compression™ Review
Compare the speed at which technology can generate recommendations or initiate actions with the time responsible people require to recognize change, connect expertise, comprehend implications, exercise judgment, and intervene.
Discussion and Workshop Resources
Leadership Discussion Guide
Use SCALE™ to structure a leadership-team discussion around a current initiative, recurring operational issue, AI deployment, or recent organizational surprise.
Case Review Guide
Apply the five SCALE™ capabilities to a completed event without allowing the eventual outcome to distort the quality of the original judgment.
Facilitator Guide
Lead a SCALE™ discussion with executives, boards, project teams, risk functions, auditors, or cross-functional operating groups.

When a Tool Is Not Enough
A worksheet can expose a question. It cannot create missing authority, reconstruct lost expertise, resolve organizational disagreement, or protect someone who intervenes.
An Executive Governance Review examines where accountability, visibility, judgment, expertise, and authority may be separating as AI and organizational change move through the enterprise.
