How the Executive Governance Review Works

The Executive Governance Review follows a structured process designed to identify where AI systems influence enterprise decisions and where governance oversight must exist before failures become reconstructive events.

The objective is not technical model analysis.

The objective is governance clarity.

Phase 1 — Exposure Review

The review begins with establishing visibility into where AI systems are operating across the organization.

This phase examines the organization’s AI inventory, including whether a formal inventory exists and whether it accurately reflects how AI capabilities are deployed.

Many organizations discover that AI capabilities exist in places not captured by formal records, including vendor platforms, embedded copilots, and workflow automation.

The exposure review therefore evaluates:

AI Inventory
Whether the organization maintains a documented inventory of AI systems, models, copilots, and automated decision-support tools.

Deployment Visibility
Where AI systems are deployed, embedded in workflows, or influencing enterprise decisions.

Materiality Exposure
Which AI systems influence revenue, pricing, underwriting, customer eligibility, financial reporting, or regulatory disclosures.

Third-Party AI Influence
Vendor platforms introducing AI capabilities that may influence enterprise decisions.

Shadow AI Identification
AI capabilities adopted by teams outside formal governance structures, including departmental tools, embedded vendor features, and workflow automation influencing enterprise decisions.

The objective of this phase is governance visibility.

Most organizations cannot produce a complete inventory of AI systems influencing enterprise decisions. Small tools adopted by teams, embedded vendor capabilities, and workflow automation can influence enterprise decisions long before governance structures recognize their presence.

Organizations cannot govern systems they cannot see. Shadow AI rarely appears in governance dashboards. It reveals itself in workflows.


Phase 2 — Exposure & Accountability Mapping

Once deployments are identified, the review examines governance structures around those systems.

This phase evaluates:

  • named ownership of AI systems
  • authority boundaries between recommendation and execution
  • human oversight and stop authority
  • monitoring of model drift and behavioral change
  • documentation supporting auditability

The focus is accountability.

Governance requires clear ownership and decision authority.


Phase 3 — Oversight Architecture Design

The final phase develops governance structures aligned with enterprise risk frameworks and board oversight expectations.

This may include:

  • governance reporting structures
  • executive oversight responsibilities
  • escalation and pause authority
  • integration with enterprise risk management
  • lifecycle governance for model updates and retirement

The objective is operational governance architecture.


Deliverable

Organizations completing the review receive an AI Governance Exposure Report outlining:

  • AI systems influencing enterprise decisions
  • governance gaps and accountability diffusion
  • areas of regulatory or reputational exposure
  • recommended governance structures

The report is designed for executive leadership and board oversight discussions.


Duration

The review is typically conducted over several structured sessions with executive leadership, risk management, compliance, and technology stakeholders.

The objective is clarity — not disruption.
